Bound the first workflow
Choose one request type for the pilot, such as a service question, quote request or booking. Define what counts as a lead, which cases are out of scope and what outcome closes the flow. A narrow process makes it easier to separate a data problem from a communication problem.
Collect only useful data
Start with the information needed to choose the next step: contact details, channel, request, service and permission to follow up. Add a field only when it changes the work. Give every field an owner and review date so the first message does not become an unnecessary questionnaire.
Make stages and next actions explicit
Use a short vocabulary such as new, to qualify, waiting for customer, assigned and closed. Every open lead needs an owner and a dated next action. A stage does not replace a reply; it shows where work stopped and who must continue it.
Check for duplicate contacts
Search existing records before creating a new one, especially when names or phone numbers are shared. A duplicate can split history and make an old request look new. Define how the team flags or merges records without losing notes or important consent information.
Design the team handoff
When a person must take over, pass the question, summary, confirmed details, original channel and urgency. Tell the customer what happens next without promising a response time the team cannot keep. Test after-hours routing, incomplete requests and cases that must stay outside automation.
