Limit the first intake

Choose one request type, such as a quote request or appointment question, and define what the intake must produce. Decide what may be collected automatically and where a person must take over. For a pilot, a predictable handoff is more useful than a broad route that nobody can review consistently.

Ask for the minimum useful data

List the details a staff member actually needs: name or company, contact channel, subject, timing, and consent for follow-up where required. Explain why each field is requested and avoid collecting sensitive data without a reason. Use structured choices for fields that will become filters or statuses, while keeping a note for requests that do not fit a category.

Assign one owner and one status

Use statuses the whole team interprets the same way, such as new, needs information, in progress, waiting for the customer, and closed. Give each request one responsible person. Agree what happens during absence and who confirms a handoff. A status is a control point for the next action, not proof that the customer has been helped.

Carry the conversation context forward

A handoff should include the original question, confirmed details, unresolved point, and agreed next time. Check with a test lead that a colleague can find that context and that internal notes do not appear in the customer message. Pause automated sales messages when a person takes over unless the team has deliberately chosen another rule.

Test new, incomplete, and duplicate leads

Use at least five test cases: a complete new request, a missing required field, a returning customer, two nearly simultaneous messages, and an opt-out request. Check the record, status, owner, and next step for each. Record manual corrections and unassigned leads because those exceptions show where the intake needs work.
